Proses produksi biskuit di PT XYZ perusahaan masih mengalami kendala yang berkaitan dengan waste. Metode lean six sigma diaplikasikan untuk membantu mengurangi waste yang terjadi di PT XYZ. Metode ini menggunakan kerangka kerja DMAIC (define, measure, analyze, improve, dan control) dibantu dengan beberapa tools seperti value stream mapping, E-DOWNTIME waste, nilai sigma, cause and effect diagram, dan Failure Mode and Effect Analysis. Value stream mapping menunjukkan hasil process Cycle Efficiency (PCE) dari 1 batch yang dihitung adalah 80,66% yang berarti 19,34% sisanya adalah non value added time. Non value added time ini menunjukkan adanya kemungkinan waste yang terjadi di PT XYZ. Berdasarkan analisis yang telah dilakukan, waste defect, waiting, dan transportation menjadi jenis waste yang paling sering terjadi dan berpengaruh terhadap produksi biskuit di PT XYZ. Hasil kuesioner FMEA menunjukkan waste defect dengan potential cause kanvas tidak seamless memiliki nilai RPN paling tinggi, lalu RPN tertinggi waste waiting adalah potential cause operator lalai serta kurang memperhatikan setelan mesin sehingga middleseal dan endseal mesin tidak pas, sedangkan waste transportation dengan RPN tertinggi adalah potential cause tata letak yang tidak efisien sehingga menambah leadtime produksi. Usulan perbaikan yang diberikan penulis adalah membuat master schedule maintenance, membentuk tim pengawas lapangan, mengganti kanvas menjadi seamless, dan membuat mapping layout area gudang. Kata kunci: Lean six sigma, DMAIC, Value Stream Mapping, FMEA ABSTRACT PT XYZ is a company in West Java that produces food products, especially biscuits. The biscuit production process at PT XYZ company is still experiencing problems related to waste. The lean six sigma method is applied to help reduce waste that occurs at PT XYZ. This method uses the DMAIC framework (define, measure, analyze, improve, and control) assisted by several tools such as value stream mapping, E-DOWNTIME waste, sigma values, cause and effect diagrams, and Failure Mode and Effect Analysis. Value stream mapping shows the result from process Cycle Efficiency (PCE) from 1 batch calculated is 80.66%, which means the remaining 19.34% is non value added time. This non value added time indicates the possibility of waste that occurs at PT XYZ. Based on the analysis that has been done, defect, waiting, and transportation waste are the types of waste that most often occur and affect biscuit production at PT XYZ. The results of the FMEA questionnaire show that the waste defect with the cause of the non-seamless canvas has the highest RPN value, then the highest RPN of waste waiting is the cause of the operator being negligent and not paying attention to the engine settings so the middle seal and end seal of the machine do not fit, while the transportation waste with the highest RPN is inefficient layout that increases leadtime. The suggestion for improvement given by the author is to make a maintenance master schedule, form a field supervisor team, change the canvas to be seamless, and make a mapping of the warehouse area layout.
